The Challenge
A growing SaaS startup's onboarding took 3 weeks and relied entirely on shadowing and scattered documentation. New hires felt lost navigating multiple tools with no clear sequence. Managers were spending 30–40% of their week hand-holding — time they couldn't afford to lose. Employee satisfaction scores for onboarding sat at a disappointing 2.9/5.

The Approach
I redesigned the entire onboarding experience from first principles, replacing ad-hoc shadowing with a structured, self-paced learning journey.
Discovery & Needs Analysis
Interviewed 8 recent hires and 4 managers to map pain points, identify knowledge gaps, and define what 'Day 30 competence' looked like for each role.
5-Day Learning Path Design
Structured onboarding into 5 themed days: Company DNA, Product Deep Dive, Process Mastery, Tool Proficiency, and Real-World Application — each with 3–5 microlearning modules.
Microlearning Module Development
Built 18 interactive modules in Articulate Storyline (5–10 min each) with scenario-based interactions, branching decisions, and embedded knowledge checks after each module.
Assessment & Certification
Created a "Day 5 Confidence Assessment" combining scenario-based questions with a self-evaluation rubric that managers review asynchronously.
Deployment & Iteration
Launched on the existing LMS, collected completion data and satisfaction scores for 3 cohorts, and iterated content based on drop-off analytics.
